Every company on those lists looks qualified. The logos are polished, the case studies are impressive, and the promises are big.

The hard part isn't finding candidates. It's figuring out which one can actually deliver on your specific project, with your specific systems, under your specific constraints. That's a different problem, and it requires asking better questions.

We've been on both sides of this conversation: as a development company being evaluated, and as a team helping clients recover from projects that went sideways with other vendors. Here's what we've learned about how to choose well.

Know what you're actually buying

Before you evaluate vendors, get clear on what type of AI agent development you need. The market breaks down into roughly three categories, and companies that are great at one aren't necessarily great at the others.

Custom development companies build agents from scratch for your specific workflows and systems. They write the code, design the architecture, integrate with your existing tools, and deploy a solution that fits how your business actually operates. This is the right choice when your processes are unique, your systems are complex, or off-the-shelf solutions don't fit.

Platform-based providers offer pre-built agent infrastructure that you configure and customize. Products like LangChain, CrewAI, or Moveworks give you frameworks, templates, and low-code tools to get agents running faster. This works well when your use case is common enough that a template covers most of it and you have technical staff to handle configuration.

Hybrid approaches combine both: a platform provides the foundation, and a development team customizes it for your specific needs. This is where most enterprise projects end up, because it balances speed with flexibility.

Knowing which category you need saves you from spending weeks evaluating companies that are the wrong type of partner entirely.

What actually matters when evaluating an AI agent development company

After working with and evaluating AI development partners for years, we've found that the factors that predict success are rarely the ones highlighted in marketing materials. Here's what to focus on.

Integration experience trumps AI sophistication. The most common reason AI agent projects fail isn't bad AI. It's bad integration. The agent works fine in isolation but breaks down when it needs to connect to your CRM, pull data from your ERP, update your ticketing system, or coordinate across tools that were never designed to work together. Ask specifically about integrations they've built with your systems. If you run Salesforce, SAP, and Zendesk, you want a partner who has connected agents to those platforms before, not one that theoretically could.

Industry context matters more than you'd expect. An AI agent that automates customer support for a SaaS company and one that handles insurance claims processing look similar on the surface. That's either a templated solution they're selling as custom, or a project that will take much longer than promised. Realistic timelines for a meaningful agent: 2 to 4 weeks for a proof of concept, 6 to 12 weeks for production with integrations, 3 to 6 months for complex multi-agent systems.

Vendor lock-in by design. Some companies build agents in a way that makes it nearly impossible to migrate away from them later. Ask about code ownership, data portability, and what happens if you decide to switch providers. If they can't answer clearly, your exit strategy just became their retention strategy.

The evaluation process that works

Here's a practical sequence for evaluating AI agent development companies. It's not the only way, but it's the approach we've seen produce the best outcomes.

Start by defining a single, specific use case. Not "we want AI agents for our business" but "we want an agent that processes incoming support tickets, categorizes them, handles the straightforward ones autonomously, and routes complex ones to the right specialist with full context." The more specific your brief, the easier it is to separate companies that understand your problem from those that are winging it.

Shortlist 3 to 5 companies based on relevant industry experience and technical capabilities. Don't go broader than that. Evaluating more than five vendors turns into a full-time job, and the marginal value of additional options drops fast.

Run structured discovery calls, not sales pitches. Give each company your use case in advance and ask them to walk you through how they'd approach it. Pay attention to the questions they ask you. Good partners ask hard questions about your data, your systems, your edge cases, and your definition of success. Weak ones skip straight to solution proposals.
