AEO vs GEO vs SEO: What's the Difference (and Which Do You Need)?

A prospect showed us three proposals last month. One agency was selling SEO. One was selling AEO. One was selling GEO. Three different names, three different prices, and when you lined up the deliverables, roughly eighty percent of the bullet points were word-for-word the same work.

He asked the reasonable question: which one do I actually need?

Here's the answer nobody selling a new acronym wants to give you. Google has already written it down, in their own AI optimization guide: "optimizing for generative AI search is optimizing for the search experience, and thus still SEO."

That's not us being cynical. That's the search engine at the center of the whole argument saying the discipline didn't split.

But "it's all the same" is too glib, and there is one real difference buried under the marketing. Let's separate the two.

What each term actually means

Strip the positioning away and you get three fairly plain definitions.

SEO is the original. You want your page to appear in a list of results, so you make the page findable, readable, relevant and trustworthy enough to rank. The output is a link somebody clicks.

AEO, answer engine optimization, targets the surface where a machine answers the question instead of listing pages. Google's AI Overviews, an answer panel, a voice assistant reading one paragraph aloud. The output is an answer, and if you're lucky, a citation next to it.

GEO, generative engine optimization, targets assistants that write prose. ChatGPT, Perplexity, Claude, Gemini. Someone asks a question in a chat box, a model composes a reply, and your brand either appears in that reply with a link or it doesn't.

Notice what changed across those three. Not the work. The surface where the result shows up.

Where the acronyms came from

Honest answer: nobody standardized them. There's no spec to point at, no Google documentation page that says "here is our GEO guidance." The words spread through agency blogs and conference talks, and the reason there are three of them is that each new one gave somebody a fresh reason to send a proposal.

That last bit is my opinion, not a fact, and I'd rather say so than dress it up.

What I can point to is that serious infrastructure companies use the words now too. Cloudflare published a piece titled "From ranking to recommended" about AEO in August 2026. The terms have escaped the agency bubble, so it's worth knowing what they mean even if you think the split is artificial.

AEO also predates generative AI in casual usage, back when the answer surface was a featured snippet or a smart speaker. GEO arrived with the chat assistants. That's recollection, not a citable origin story.

That last row is the whole article. I could have made it three rows tall and shaded it one color.

What genuinely differs

Two things, and they're worth taking seriously.

The click economics. SEO assumes a click. The other two often don't get one. Pew's numbers above are the cleanest illustration, and Ahrefs found AI Overviews correlating with a 34.5% CTR drop for the number one position between 2024 and 2025. If your business case rests on session volume, an answer surface that satisfies the user in place is a structural problem, not a channel to optimize.

The flip side is quality. The Shopify and Google figures in the table both point the same direction: fewer visitors, better ones. Small volume, high intent. Whether that trade is good for you depends on your margin per session, and I've watched two clients in the same quarter reach opposite conclusions from the same data. A media business selling impressions hates it. A B2B firm closing five-figure deals barely notices the volume drop.

Who fetches the page, and when. Classic SEO is a scheduled crawl and an index. Chat assistants often fetch live, at the moment of the question, so the response your origin serves right now is what gets read. Two consequences, both engineering problems:

Per Vercel's crawler research (November 2024 data), no major AI crawler executes JavaScript. OpenAI's, Anthropic's, Meta's and Perplexity's crawlers pull the JS files and never run them. And per Fastly's January to May 2026 data, more than 51% of AI requests reach origin, against under 9% of human requests. Your CDN absorbs the humans and almost none of the machines.

So a client-rendered page can rank acceptably in Google and be completely invisible to a chat assistant. That's the one place where "GEO" describes a real, distinct failure mode. What overlaps, which is nearly all of it

Here's the part that makes the three-acronym pitch hard to defend. Go through any credible list of AI-visibility work and count how much of it is actually new.

Server-render the content. Use semantic HTML and a heading hierarchy that means something. Return correct status codes, keep canonicals honest, stop the layout jumping around, fix the internal links you broke during the last redesign. Make the pages fast. Write claims that are specific and dated, from a source somebody has a reason to trust. And don't accidentally lock out the crawlers whose citations you're chasing.

All of that was SEO in 2018. Google is explicit that you don't need to invent new machinery for the AI surfaces: their guide says structured data "isn't required for generative AI search," and on machine-readable files like llms.txt, "Doing so will neither harm nor help your site's visibility or rankings in Google Search, as Google Search ignores them."

Ahrefs tested that from the other end, studying 137,210 domains in May 2026, and found 97% of published llms.txt files received zero traffic that month. Their conclusion: the file is "largely decoration" for AI visibility.

So when a GEO proposal leads with llms.txt and a prompt-tracking dashboard, you're being sold the two cheapest items on the list.

One genuinely new item does exist, and it has nothing to do with visibility. When an agent stops reading your page and tries to do something on it (book a room, configure a quote, put an item in the cart), the requirements change. Now it's accessibility tree quality, form semantics, layout that holds still.

How much does that matter today? Less than the pitch decks suggest. HUMAN Security measured agentic browsing traffic in July 2026 and found 76% of it on product and search routes, with checkout at only 2.6%. The agents are mostly still looking rather than buying.

It's a separate engineering surface all the same, and it's what we cover under agent readiness. Google's own Lighthouse now scores parts of it. We scored 2/3 on our own site before we fixed our llms.txt formatting, 3/3 after.

Which one do you need

Map yourself to a situation.

Google organic is most of your traffic and your leads. Keep doing SEO. Don't reallocate budget on vibes. TollBit's H1 2026 publisher data put AI apps at 0.05% of external referrals for EU publishers, with Google at roughly 84%. Fix the machine-readability items because they're cheap and they help both surfaces, then get back to the boring work that pays.

You sell something expensive that buyers research for weeks. This is where the AI surfaces matter most, because your buyer is asking an assistant to shortlist vendors. Being absent from that shortlist is worse than ranking fifth. Priority: make sure your pages are readable when fetched, then make sure your claims are specific and attributable enough to quote.

You're ecommerce. The conversion numbers are the argument: Shopify's Q1 2026 data above, plus 180 Marketing's GA4 study of 94 brands finding ChatGPT sessions converting at 1.81% against 1.39% for non-branded organic. Worth real attention, still a small slice of volume.

Agents are starting to complete tasks on your site. Different problem, different skill set. Legibility gets you cited. Operability gets the task finished. Almost nobody sells the second one.

Someone quoted you separate line items for AEO and GEO on top of SEO. Ask for all three deliverable lists and highlight the rows that appear only once. If that highlighted set is thin, you're paying three times for one engagement.

How to actually decide

Skip the taxonomy argument. Ask three questions instead.

Can a machine read my most important page without running JavaScript? Can it tell what the page is about from headings and structure alone? Am I accidentally blocking the search bots that decide whether I appear in answers at all?

If the answer to any of those is no, the acronym on the invoice is irrelevant, because the same fix serves all three surfaces. If all three are yes, you've earned the right to argue about terminology, and you should probably spend the time on measurement instead. Measuring AI visibility is harder than fixing it, and much harder than naming it.
